Thirty-seven percent of U.S. firms with at least 250 employees said they used AI in their business functions during the survey period ending May 3, 2026. The national rate was 19.8%, and firms with four or fewer employees came in under 20% (U.S. Census Bureau, Business Trends and Outlook Survey, 2026). Over the six months before that, use climbed at companies with at least 20 employees and stayed flat below that line. Sector rates barely moved.

Don't go by your industry's number. Every industry looks about the same. The split shows up inside them, where a 250-person company runs AI at close to twice the rate of a small shop. The plants ahead of you run your equipment and bid against you for your contracts.

Build versus buy has switched sides

Getting software to match how your plant actually runs used to cost more than putting up with software that didn't. That math has changed. Custom meant writing a spec and hiring a dev team for a build that took a year, plus a support bill that outlasted the person who asked for it. Most operations looked at that and bought something standard, then paid for the gap in labor. The workaround somebody built during a busy week became policy, techs re-entered the same data twice, and supervisors kept side spreadsheets.

AI tools have cut the distance between describing what you need and using it. A process your team has worked around for years is now an afternoon of work, which moves it into this quarter's plan instead of onto a wish list nobody reads.

You also control the order and the pace. Try one process on one line and back it out if it doesn't hold up.

Software that can't bend costs more than it saves

No two plants run the same way, and the software should respect that. Two plants building the same product can run equipment twenty years apart in age under different labor agreements, with customers who want different paperwork at delivery. Standard software covers the parts of the job every plant has in common, like work orders and PM schedules. The inspection one regulator wants, or the extra step one machine needs before it runs clean, falls outside of that, and your people cover it by hand. That leftover work is where you actually beat the competition, because everybody already has the common part handled.

Every plant runs a few workflows no vendor ever built a screen for. Common ones include:

  • A contractor sign-in that has to hit the safety log and the work order at once

  • A torque check that applies to one line and no other

  • A shift handoff that lives outside any system of record

  • A quality hold that needs several signatures before the line restarts

When a workflow like that has nowhere to live in the system of record, most plants buy a small tool to cover it. Each tool comes with its own login and its own data that never quite lines up with the rest. A few years later you're running a pile of them, plus somebody whose real job is carrying numbers from one to the next. Build that missing piece into the system that already holds your asset records and PM intervals, and the carrying job stops existing.

Your team changes shape before your headcount does

U.S. manufacturing could need as many as 3.8 million more workers between 2024 and 2033, and about 1.9 million of those jobs could go unfilled if the skills and applicant gaps hold (Deloitte and The Manufacturing Institute, 2024). Hiring your way through that isn't realistic for most plants, so what's left is changing how your current crew spends its hours. A tech re-keys a reading because it sits in a system he can't get to from the floor, and the first hour of every shift goes to piecing together what happened on the last one. Getting those hours back doesn't take a new req.

AI can't turn a wrench, but it can take the paperwork off both ends of a job so more of the shift turns into wrench time. It can also hand the building to the person who knows the process instead of the person who controls the roadmap.

Most plants miss the second part. You already have people who can tell you exactly what they need from a system but have never written a line of code. They know which fields the form needs and why the process falls apart on second shift. Until now, what they knew went into a ticket and waited. Describing an app in plain language and getting a working version back the same day changes who gets to build in your plant.

The maintenance manager who has spent years filing those tickets becomes the one shipping the fix.
